I talk to fleet owners and operators around Nisku and the greater Edmonton area every week. Some run two trucks for their welding business. Some manage 50 units for an oilfield services company. And the conversation always goes the same way.

"Travis, we know we should be more on top of maintenance, but things get busy, trucks are always out on jobs, and it's hard to justify pulling a unit off the road when it's making money."

I get it. Every day that truck is in the shop instead of on a job site is revenue you're not earning. But here's what I've learned after years of working on fleets: the math on preventive maintenance always works out in your favor. Always. And I can prove it.

The Real Cost of a Breakdown

Most fleet operators only think about the repair bill. The repair bill is just the beginning.

Direct costs of an unplanned breakdown: Emergency tow ($500 to $2,000 depending on location), rush parts ordering with 20-40% markup, emergency labor rates, and the actual repair — usually more expensive because related components have been damaged.

Indirect costs people forget: Lost revenue for every day the truck is down (easily $1,500 to $5,000 per day depending on the contract), replacement rental or subcontractor costs, missed deadlines and penalties, crew sitting idle, and customer confidence damage.

A real example from our shop. A customer runs eight trucks doing pipeline construction support. They skipped the fall maintenance cycle because they were slammed with work. In January, a 2020 Ram 3500 blew a turbo on Highway 63 heading to Fort McMurray. The turbo overheated because of a plugged air filter that would have been caught in routine inspection.

The damage: $1,800 tow + $3,200 turbo replacement + $1,400 oil cooler + approximately $18,000 in lost revenue (6 days down) + $1,200 rental truck = approximately $25,600 total. The fall inspection they skipped would have been about $450 and caught the restricted air filter.

What a Fleet Maintenance Program Looks Like

A good program isn't complicated. It's just consistent.

Tier 1: Basic Service (Every 10,000-15,000 km or 3 months)

Engine oil and filter change, fuel filter replacement, air filter inspection, visual check of belts, hoses, and fluid levels, tire and brake inspection, lights and electrical check, DPF system status check. Cost: $350-$500 per truck.

Tier 2: Comprehensive Service (Every 30,000-40,000 km or annually)

Everything in Tier 1 plus: transmission, transfer case, and differential fluid service, coolant system test, fuel system pressure test, battery load test, suspension inspection (ball joints, tie rods, u-joints), exhaust system inspection, complete scan tool diagnostic. Cost: $800-$1,200 per truck.

Tier 3: Major Service (Every 80,000-100,000 km)

Everything in Tier 2 plus: coolant and brake fluid flush, injector balance rate testing, turbo inspection, complete steering evaluation, frame inspection for cracks or corrosion, DEF system cleaning, wheel bearing inspection. Cost: $1,500-$2,500 per truck.

The Numbers Don't Lie

Let's run the math on a 10-truck fleet doing about 60,000 km per year each.

Annual preventive maintenance costs per truck: 4 basic services ($1,700) + 1 comprehensive ($1,000) + prorated major service ($1,300) = approximately $4,000 per truck. Total for 10 trucks: approximately $40,000.

The alternative: fleets without a maintenance program experience an average of 2-3 major unplanned breakdowns per truck per year. At $8,000-$12,000 each including downtime, that's approximately $25,000 per truck per year. Total for 10 trucks: approximately $250,000.

Even preventing only half those breakdowns saves over $85,000 per year. The maintenance program pays for itself roughly six times over.

Common Pushback and Why It's Wrong

"My trucks are new." New trucks need maintenance too. Plus, many warranty claims require proof of regular maintenance. Skip it, and you might void coverage on a $10,000 repair.

"I'll just fix things when they break." You're not fixing things when they break — you're fixing them when they catastrophically fail. A $40 coolant hose becomes a $4,000 overheat. A $200 u-joint becomes a $3,500 driveshaft and transmission repair.

"My drivers do their own inspections." Pre-trip inspections are important, but your driver isn't checking injector balance rates, measuring brake pad thickness, or testing battery cold cranking amps. No substitute for a trained mechanic with the right tools.

"We can't afford to take trucks off the road." A planned half-day beats an unplanned week. We batch services so you're never down more than one or two units at a time.

Getting Started

  1. Get a baseline. Bring trucks in for a comprehensive inspection so we know their condition.
  2. Set intervals. Customized based on how hard your trucks work and the conditions they operate in.
  3. Commit to the schedule. Consistency is what makes the program work.
